Batch Production: How to Produce Food Consistently as You Grow

Making ten packages of a product is cooking.

Making hundreds or thousands of packages consistently requires a production system.

Batch production creates that system.

A batch is a defined quantity of product made during a particular production run using a controlled recipe and documented ingredients.

Good batch records answer a basic question:

Exactly what happened when we made this product?

That information helps with consistency, costing, inventory, troubleshooting, and traceability.

A Recipe and a Batch Are Not the Same Thing

A recipe tells you how the product should be made.

A batch record documents what actually happened.

Your master recipe might say:

Granola Recipe — 25 pounds

A particular production batch might say:

Granola — Lot 260818-A — 100 pounds produced August 18

The batch record should connect the theoretical recipe to the actual production event.

Give Every Production Batch an Identity

Create a consistent batch or lot-number system.

It can be simple.

For example:

260818-GR-A

could mean:

  • August 18, 2026
  • Granola
  • First granola run of the day

The format matters less than consistency and uniqueness.

For foods covered by FDA’s Food Traceability Rule, the traceability lot code has a specific regulatory definition and must be connected to required Key Data Elements. FDA does not require one universal numbering format for these codes.

Start With a Controlled Master Recipe

Before recording batches, establish the recipe being used.

The recipe should include:

  • Ingredient names
  • Quantities
  • Units of measure
  • Processing instructions
  • Expected yield
  • Package size
  • Expected number of finished units
  • Important process controls

Give recipe revisions some form of version control.

If you change the amount of sugar or substitute a supplier ingredient, you should be able to determine when the change occurred.

Otherwise, six months later you may not know which version was used for a particular lot.

Record Ingredient Lots

Suppose you make salsa using tomatoes, peppers, vinegar, spices, and salt.

Your production record should ideally allow you to determine which incoming ingredient lots went into a finished production lot.

That creates the backward link in traceability:

Finished Salsa Lot → Production Batch → Ingredient Lots → Suppliers

For covered foods and activities under FDA’s traceability rule, lot-level information is an important part of the required traceability records.

Even when those specific regulatory requirements do not apply, this structure gives a producer much better control during a supplier recall or quality problem.

Record What Actually Happened

Do not create batch sheets that employees simply check off without thinking.

Useful production records capture real information.

Depending on the product, that could include actual ingredient quantities, start and finish times, temperatures, pH, cook times, cooling information, equipment used, employee initials, packaging quantity, and observations.

The exact record should fit the product and its food-safety controls.

Track Expected Yield Versus Actual Yield

Yield is one of the most overlooked numbers in small food production.

Suppose your recipe theoretically produces 120 jars.

You repeatedly get only 108.

That missing 10% matters.

Possible causes might include processing loss, evaporation, inconsistent portioning, product left in equipment, overfilled containers, damaged units, or an incorrect recipe yield.

Yield differences affect inventory and cost of goods.

If your costing assumes 120 saleable units but you actually sell only 108, your true cost per unit is higher than you think.

Record Waste

Not every production loss indicates a problem.

Some waste is inherent to food production.

The key is knowing how much is normal.

Track meaningful losses such as damaged packaging, spills, trimming loss, overcooked product, rejected finished units, and product remaining in processing equipment.

Once you establish a normal range, unusual waste becomes much easier to spot.

Connect Production to Inventory

A completed production batch should affect two sides of inventory.

Ingredients go down.

Finished goods go up.

If you produce 100 units of Product A, your inventory system should reflect the ingredients consumed according to the production recipe and the finished units created by the batch.

Without that connection, ingredient inventory quickly becomes unreliable.

Build for Traceability

A strong batch-production system creates two directions of traceability.

Backward:

Finished Lot → Batch → Ingredients → Supplier Lots

Forward:

Finished Lot → Orders → Customers/Retailers

During a recall or investigation, that distinction matters.

You want to identify the affected product without unnecessarily treating every unit you’ve ever produced as suspect.

For every meaningful production run, consider recording:

  • Product
  • Batch/lot number
  • Production date
  • Recipe/version
  • Planned quantity
  • Ingredient quantities
  • Ingredient lot numbers
  • Supplier information where needed
  • Production employees
  • Key process measurements
  • Actual yield
  • Finished package count
  • Waste or rejected product
  • Finished storage location
  • Quality observations
  • Corrective actions
  • Distribution information connected to the finished lot

Common Batch-Production Mistakes

The first is relying on memory.

The person who made the batch today may remember exactly what happened. Three months later, that information may be gone.

The second is assigning lot numbers but not connecting them to anything. Printing “LOT 0826” on a package provides limited value if there is no production record behind the number.

The third is recording theoretical usage instead of actual exceptions. Your records should help explain what actually occurred.
